The Letter On The Shaft Is Not A Measurement

Stiff, Regular, X. Three letters that describe nothing consistent across manufacturers, models, or even production runs. This page is what we look at instead, written so that you can follow the reasoning during your sitting rather than nodding along to it.

First principle

Weight Before Flex, Every Time

If we can only get one variable right, it is mass. Shaft weight sets how the club feels in transition, how much your hands can sense where the head is, and how repeatable your delivery ends up being. Flex matters, but flex matters within a weight band, and a golfer put into the correct weight with a slightly wrong flex will out-strike the same golfer put into the correct flex at the wrong weight.

The failure we see most often in western Pennsylvania has a specific shape: a golfer in his fifties, swinging perfectly reasonably, playing a shaft forty grams too light because a fitting somewhere told him he had lost speed. Lighter did not give him speed. It gave him a club he could no longer locate at the top, and his keep rate fell off a shelf.

These are starting points on a whiteboard, not prescriptions. Roughly one sitting in six lands outside its band entirely, and that is fine as long as we know why.

How we read flex

Frequency, And The Slope Through A Set

A frequency analyser clamps the butt and measures how many cycles per minute the shaft oscillates. It gives a real number, in the same units, for any shaft from any brand. That is the entire reason we use it: it makes two shafts with different letters printed on them comparable.

For a single club, the raw figure tells us where it sits. For a set, the interesting thing is the slope — how much the frequency rises from your longest iron to your shortest. A set with a smooth slope feels like one instrument. A set assembled from two different production batches, or soft-stepped in part of the run, will have a kink in it, and golfers describe that kink as “the eight-iron feels different” without ever knowing why.

  • Every shaft that comes through the door gets a frequency number written on the card
  • Sets get plotted as a slope, and we look for the kink before we look at anything else
  • Butt and tip stiffness are separate readings; a shaft can be soft in one and firm in the other
  • The same model in the same flex can differ by 4 to 6 cpm between batches, which is why we measure
Torque

The Number That Gets Blamed For Everything

Torque describes how much a shaft twists along its length under load, quoted in degrees. Low-torque shafts are widely described as more accurate, which is close enough to true to be dangerous. What torque really governs is feel and how a mishit reports back to your hands.

A very low torque shaft in the hands of a golfer with a smooth transition feels dead. Nothing tells him where the head is, so his sense of timing has to come entirely from memory. Push the same golfer half a degree higher and the club starts talking again. The right torque figure is the one where you can feel the head without feeling it lag.

It also interacts with weight, which is why we set weight first. Two shafts of identical torque feel entirely different at 65 grams and 95 grams, and any conversation about torque in isolation is a conversation about the wrong thing.

Tip Work Changes The Shaft You Bought

Two identical shafts, trimmed differently, are two different clubs. This is the part of shaft work that happens after you have chosen, and it is where a build is either honest or not.

Tip Trimming

Removing material from the tip stiffens the lower section sharply. Manufacturers publish charts for this, and the charts assume a standard head weight and playing length. Change either and the chart is a suggestion.

Soft And Hard Stepping

Fitting a shaft intended for one club into its neighbour shifts the whole set slope. Useful when a golfer needs the slope adjusted without changing model. Destructive when done by accident.

Spine And Orientation

Shafts are not perfectly symmetrical. We find the stiffest plane and install every shaft in a set the same way. The gain per club is small; the gain in set consistency is not.

Tip Weighting

Adding mass at the tip raises swingweight without changing length. It is how a set gets matched when head weights vary, which they always do by two or three grams.

Local note

What Forty Degrees Does To A Shaft

Cold air is denser, cold golf balls are less lively, and cold hands grip harder. The shaft itself barely changes — graphite and steel are dimensionally stable across our temperature range — but everything around it does, and the effect looks like a shaft problem.

In November a golfer will report that his shaft “feels boardy.” What has usually happened is that his grip pressure went up, his transition got quicker, and the ball is carrying six percent shorter. Swapping to a softer shaft to chase the feeling means arriving in June with a club that is now too weak. We would rather add a grip with more texture, warm the ball, and leave the shaft alone.
